About us
Adopt AI because it makes you a better company, not because everyone else is.
Comdatus Consulting advises leaders on where technology genuinely earns its keep. Most organisations are now under pressure to adopt AI because their competitors have. That pressure is real, and it is not a strategy. Our work is to tell the difference, and to be candid when the honest answer is that the opportunity is not yet material enough to justify the investment.

How we work
Four principles we do not trade away.
Start with the business problem
A technically successful implementation can still be a business failure. Before anything is built, we agree what specific outcome improves: revenue, margin, capacity or cycle time.
Hold technology to the same discipline as any other investment
Capital projects face scrutiny on cost, saving and payback. Technology projects often escape it. We separate exploration from piloting and piloting from scaling, and treat each differently.
Measure against a baseline set beforehand
Without a baseline, a project can claim success through usage or a convincing demonstration rather than economic value. The metrics are agreed before the work starts, not after.
Fix the process before automating it
Automating a flawed process makes it faster and leaves it flawed. Where the underlying process is the problem, we say so, even when that means recommending less technology.
What we bring
Strategy
Deciding what to do and what to leave alone, with the economics attached before the commitment is made.
Artificial Intelligence
Choosing the few use cases with a defensible business case, and building the governance that keeps them working.
Digital Transformation
Technology, process and people moved together, because changing one without the others is how programmes stall.
Operations
Process economics first: volume, stability, error tolerance and data quality decide whether automation pays.
Data and Analytics
The data foundations that decide whether a model is possible at all, costed honestly before the build.
Organisation and People
Decision rights, oversight and capability, so the organisation can actually run what gets built.
Start with the business problem
Tell us what outcome needs to move: revenue, margin, capacity or cycle time. We will tell you honestly whether technology is the shortest path to it.
